Most agency underperformance is not a talent problem. It is a structure problem. Work is sold by a partner, planned by a strategist, executed by a junior, and reported by an account manager, four translations between the insight and the shipped asset. Every translation loses fidelity, and lost fidelity compounds in exactly the same way that good decisions do, only in the wrong direction.

01The hidden cost of hand-offs

A typical retainer passes a single campaign through three to five people before it reaches the market. Each hand-off adds a queue, and each queue adds days. The discipline that makes this work is writing the expected result before shipping. If a change does not have a predicted direction and magnitude, it is not an experiment; it is redecoration.

04What to ask before you sign

The contract rarely tells you who will actually do the work. These questions do:

  • Who writes the first draft of the strategy, and who writes the second?
  • What ships in the first thirty days, specifically?
  • How many accounts does my day-to-day lead carry?
  • What is the process when a test loses?
  • Can I see the raw dashboard, not just the monthly summary?
